n8n vs Zapier vs Custom: How to Pick
When Zapier is enough, when n8n fits, and when a custom build pays off. Verified vendor facts, hidden costs and a simple way to choose.
By Muhammad Shahbaz · · 6 min read
The short answer: use Zapier when you want the fastest setup for simple app-to-app tasks, n8n when workflows are complex or you want to self-host, and a custom build when your rules, data sensitivity or volume outgrow both. Many businesses never need custom work. Start with a tool, and build only when it stops fitting.
n8n vs Zapier vs Custom Automation: How to Choose

Quick comparison
| Zapier | n8n | Make | Custom build | |
|---|---|---|---|---|
| Best for | Simple, fast app-to-app tasks | Complex workflows, technical teams, self-hosting | Visual multi-step scenarios | Complex rules, sensitive data, high volume, your own product |
| What you pay for | Tasks (successful action steps) | Executions (one run of a whole workflow) on Cloud | Credits (most actions cost 1 credit) | A one-off build, plus hosting and upkeep |
| Self-hosting | No | Yes, Community Edition is free to self-host | No | Yes, you own it |
| Setup skill | Low | Medium | Low to medium | Needs a developer |
| Free option | Free plan, 100 tasks a month, two-step Zaps only | Free Community Edition (self-hosted), Cloud trial | Free plan, 1,000 credits a month | None |
| Main risk | Cost grows with task volume | You run and secure it yourself if self-hosted | Credits run out and scenarios stop | Higher upfront cost |
Figures in the table come from the vendors' own pages (see Sources) and can change.
When is Zapier enough?
Zapier is enough when the job is simple and the volume is modest. Examples are sending a form entry to your CRM, posting new orders to a Slack channel, or saving email attachments to a folder. You can build these in an afternoon without a developer.
Zapier counts a task as each successful action step. Triggers, filters and failed steps do not count, according to Zapier's help centre. That makes small workflows cheap and long, high volume ones expensive. Its free plan allows 100 tasks a month and only two-step Zaps, so most real use needs a paid plan.
If your needs fit inside that, do not build anything custom. It would cost more and give you nothing extra.
When is n8n the better fit?
n8n suits workflows with branches, loops, code and AI steps, and teams that have someone technical. On n8n Cloud, an execution is a single run of your entire workflow, so a 20 step workflow still counts as one execution. That can be cheaper than per step pricing for long workflows.
n8n also offers a free Community Edition you can host yourself. n8n's own documentation says some features, such as SSO, Git version control and sharing of workflows, are limited to the paid Business and Enterprise plans.
Two cautions. First, self-hosting means you handle servers, updates, backups and security. Second, n8n is released under the Sustainable Use License, not a standard open source license. It allows use for your own internal business purposes, and limits distributing it to others free of charge and for non-commercial purposes. If you plan to sell n8n based products or host it for clients, read the license, or ask a lawyer, first.
What about Make?
Make is a visual builder that sits between Zapier and n8n. It charges in credits, and most actions cost 1 credit. Its free plan has 1,000 credits a month. Make's pricing page says that when credits run out, scenarios stop, and credits expire at the end of the term. Check the current plans on Make's own page.
When is a custom build the right choice?
Custom makes sense when at least one of these is true:
- Your rules are complex. Many exceptions, approvals and checks that tool builders handle badly.
- Your data is sensitive. You need to control exactly where data goes and who can see it.
- Volume is high. Per task or per credit fees keep growing and a fixed build becomes cheaper.
- The automation is part of your product. Customers use it, so it needs your own interface and reliability.
- You have many systems to connect. Especially older systems with no standard connector.
A custom build is not always better. It costs more at the start and someone must maintain it. For a deeper look at what a build costs, read our AI automation cost guide. For the basics, see our AI automation guide.
Hidden costs to watch
- Per task or per execution growth. A workflow that runs often, or has many steps, can multiply your bill. Measure volume before you choose.
- Your own time. Building and fixing a workflow takes hours. Price those hours.
- Hosting and security for self-hosted tools. Server, backups, updates and monitoring.
- Plan limits. Features such as multi-step workflows, premium apps and webhooks may need a paid Zapier plan. Check what your use needs.
- AI usage fees. AI steps are billed by the tool or by the model provider, and some are billed separately from the base plan.
- Maintenance. Apps change their APIs. Someone must fix broken workflows, whatever the tool.
- Switching later. Workflows do not move between tools. Rebuilding takes time.
A simple way to choose
- List your top three workflows and how many times each runs a month.
- If each is a few steps between common apps, try Zapier or Make first.
- If they have branches, code, or AI, or someone technical will run them, try n8n.
- If the data is sensitive, rules are complex, or fees keep growing, price a custom build.
- Not sure? Our Automation Audit is a $700 fixed price review that gives you a ranked list of workflows, a recommended approach, a fixed price quote and a 45 minute walkthrough. It is credited to a build started within 30 days. If a ready-made tool is enough, we will say so. See our services.

FAQ
Questions on this topic. Answered.
Is Zapier or n8n cheaper?
It depends on how your workflows run. Zapier counts successful action steps as tasks. n8n Cloud counts each run of a whole workflow as one execution. Long workflows can favour n8n, short ones may suit Zapier. Check both pricing pages with your own volume.
Can I use n8n for free?
You can self-host the Community Edition for free, but you pay for the server and your own time. Some features, such as SSO and Git version control, are limited to paid plans. Read the Sustainable Use License before using it for client work.
Do I need a developer for n8n or Zapier?
Not for simple Zapier workflows. n8n is easier with some technical skill, especially for code steps, self-hosting and AI workflows.
When should I stop using Zapier and build custom?
Consider it when fees keep growing with volume, your rules become too complex for the tool, or your data needs tighter control. If none of these apply, stay with the tool.
How much does a custom automation cost?
Our public prices are a $700 fixed price Automation Audit, builds from $1,500, and a partner plan from $2,500 per month. A fixed quote comes after the audit. Other agencies price differently, so compare in writing.
Can you move my Zapier workflows to n8n or custom code?
Yes, but workflows do not transfer automatically. Each one is rebuilt and tested. The audit tells you if moving is worth it or if staying put is cheaper.
